Roof Decking Soft Spots: Causes, Signs and Repair in Florida

👋 Hi, I’m the Hytz Roofing assistant. Found a spongy patch on your roof, or a dip you can see from the driveway? A soft spot usually means the wood decking under your shingles has absorbed moisture and is losing strength. Sometimes it is a small, local fix. Sometimes it means the water has been getting in for a while. Here is how to tell the difference, what to do first and what repair usually involves in Tampa Bay.
TL;DR
- 🏠 A soft spot is usually weakened or rotted decking (the plywood or OSB under your shingles), most often from a leak or trapped moisture.
- 🚨 Stay off the roof. A suspect deck is a fall-through hazard, so look from the ground, the attic and the ceilings below.
- 🔧 Repair means removing the covering, cutting out the bad decking and installing new sheathing of the same thickness, fastened to current code.
- 🌴 In Florida, re-roofing is when decking gets checked and re-nailed, so a soft spot is best handled with a proper inspection, not a shingle patch.
- 📋 Ask for decking to be priced per sheet in your estimate, so a surprise doesn’t become a dispute.

What a soft spot on a roof really means
Your roof has layers. Shingles or tile sit on underlayment, and underlayment sits on the roof deck, also called sheathing. In most homes that deck is plywood or oriented strand board (OSB). It carries the weight of the roof covering, holds the nails and ties the roof into the structure.
When a deck feels soft, spongy or bouncy, the wood has usually been wet for a long time. Leaks and condensation are the two most common causes of a rotting wood deck, according to roofing manufacturer IKO. Once wood stays damp, it softens, crumbles and stops holding fasteners well.
That is why a soft spot matters more than its size. The shingles may look fine for a while. The weakness is underneath.
Are soft spots on a roof normal?
Not as a rule, but not every dip is rot. Some roofs flex a little where the framing is spaced wider, at a thin or unsupported edge, or where an old repair was done. Roofing professionals note that a soft area can reflect framing layout rather than damage.
I can’t diagnose that from a photo, so here is the practical rule: if a spot is new, growing, stained below or paired with a leak, treat it as moisture damage until someone proves otherwise.
Common causes in Tampa Bay homes
Water is always the story. How it gets there varies.
- Slow leaks. Failed flashing around chimneys, vents, skylights and walls lets small amounts of water reach the deck over months.
- Storm damage. Lifted or missing shingles or tiles during wind-driven rain expose the underlayment, and then the deck. After a hurricane or summer storm, check for storm damage roof repair needs even if nothing is dripping yet.
- Condensation. Warm, humid air that reaches a cooler deck surface can condense. Poor attic ventilation makes it worse. The inspection guidance from Inspec describes interior air leakage as a common cause of widespread deck decay in cold climates, so the exact pattern differs in Florida, but trapped moisture is the shared problem. - Aging underlayment. Once the layer below your shingles or tile gives out, water gets through without any visible shingle damage. Our guide on when to replace Florida tile roof underlayment explains why this matters on tile roofs.
- A previous patch. A shingle swap over wet decking only hides the problem.
Signs of rotten or weakened roof decking
You rarely need to be on the roof to spot trouble. Use this checklist from the ground, the attic and inside your home.
From the ground and inside
- A visible sag, wave or dip in the roof line
- Shingles that look buckled, wavy or uneven
- Ceiling stains, discoloration or a musty smell
- Peeling paint or bubbling drywall near exterior walls
The National Roofing Contractors Association (NRCA) lists deck deflection, bounce, movement or soft spots, wet insulation, interior water damage or discoloration and rotting deck components as warning signs in its Roof Deck Integrity Assessment Tool. It also names delaminated plywood and cupped lumber as things to look for on the underside.
In the attic
With a flashlight, look at the underside of the deck:
- Dark stains or dark spots, or varied growths and discoloration
- Wood that looks crumbly or cracks easily
- Rust halos around nail points
- A damp or musty smell
- Damp insulation
These are the same signs of rot Inspec lists in its guide to rotting roof decks. Learning to recognize decay and discoloration on exposed wood is useful in general, and this exterior wood rot repair guide shows what early rot looks like on wood you can see up close.
Do not press on the deck from above to “test” it. More on that next.
Is a soft spot dangerous?
Yes, in two ways.
The fall risk is real. The NRCA states that a suspect roof deck requires fall-through hazard protection, and it recommends that safety considerations be communicated in bids, contracts and job-hazard analyses (NRCA assessment tool). In plain words: don’t walk on it, and don’t send a friend up to check. A trained crew uses fall protection and knows where the framing is.

The structural risk is also real. Decking helps hold shingles or tile down. Weak decking holds fasteners poorly, which matters in a Florida wind event. The Florida Division of Emergency Management notes that removing old shingles before installing new ones allows inspection and re-nailing of the deck for a more secure roof during hurricanes (Florida Hurricane Retrofit Guide).
What to do when you find a soft spot
- Stay off the roof. Look from the ground or the attic only.
- Protect the inside. Move belongings and put a bucket under any drip. If water is actively coming in, ask for emergency roof repair so the area can be tarped.
- Take photos. Capture the roof line, ceiling stains and attic wood with dates. They help with an estimate and, if a storm caused it, with an insurance claim.
- Find the water source. Replacing wet decking without fixing the leak means the new wood rots too. IKO’s advice is to fix the underlying cause of moisture first (IKO).
- Book an inspection. A roofer can check the deck from above safely, trace the leak and measure how far the damage goes. We offer roof inspections for homeowners across Tampa Bay and Central Florida.
- Ask about insurance. If wind or storm damage opened the roof, a claim may apply. Wear and tear and long-term leaks are treated differently, so share your photos and timeline early.
How soft decking gets repaired
The steps are straightforward, even if the work isn’t a weekend job.
- Remove the roof covering over and around the area.
- Measure how far the rot extends. Dry, solid wood stays. Wet, soft or delaminated wood goes.
- Cut out the damaged decking.
- Install replacement material of the same thickness so the shingles lie flat.
- Fasten it with nails or screws, with each cut section extending over a rafter so at least one rafter supports the replacement boards.
Those steps follow IKO’s repair guidance. New underlayment and roof covering then go back on.
Why you often don’t know the full extent until tear-off
A soft spot you can feel is rarely the whole picture. The deck under intact shingles can be wet or weak in places nobody can reach. That’s why a good estimate separates the roof work from decking that is found bad during tear-off, and sets a price per sheet before work starts. Our guide on how to read roofing estimate line items shows where to look for that.
When to replace the decking
One municipal roofing guide says sheathing may need replacement when there is visible deflection, soft spots, deflection under loading, or visible damage or decay (Coppell, TX roofing guidance). The same guide notes that in some jurisdictions, replacing a large amount of sheathing, such as over 100 square feet, triggers upgrading the whole roof sheathing to current codes. Rules vary by city and county, so ask your Tampa Bay building department or your roofer what applies at your address.
Florida code and re-roofing
Florida adds a layer that many national articles skip. The state’s Hurricane Retrofit Guide says the existing building code requires roof sheathing to be fastened to today’s standards before replacement shingles are applied (Florida Division of Emergency Management). So even a deck that is not rotten may need re-nailing during a re-roof.
The Texas Department of Insurance gives similar advice: check the decking once the covering is off, replace what is damaged, and note that nails visible along rafters or trusses in the attic may mean the deck isn’t securely fastened (TDI). It’s Texas guidance, but the logic applies to any wind-prone area.
If your home is also due for a mid-project upgrade, a soft spot is a good moment to plan it. Our roof replacement steps guide walks through what happens, and the shingle replacement step-by-step explains where decking inspection fits. If you have a skylight, handle it at the same time with this skylight reroof checklist.
Older buildings also often have limited deck uplift resistance, and re-roofing is a chance to assess whether the deck attachment should be strengthened, according to the IIBEC.
What it costs

I’ll be upfront: decking is rarely priced alone. Its cost depends on how many sheets are bad, how hard the roof is to reach and whether the roof covering has to come off first.
Here are the ranges published on our site:
| Job | Published range |
|---|---|
| Roof Repair | $463 to $1,589 |
| Moderate storm damage repair | $600 to $1,589 |
| Roof leak / flashing repair | $350 to $900 |
| Roof replacement | $9,000 to $30,000 |
See the roof repair page and the roof replacement cost guide for what is included. A small, isolated spot may fit in a repair. Widespread rot generally points toward replacement. Your inspection tells you which.
Our perspective
Most soft spots we see have the same story: a small leak that went unnoticed, then a deck that stopped holding. The shingle patch on top is the cheap part. The wood under it is what decides whether the repair lasts.
That’s why we start by finding the water source, then checking the deck from above and from the attic before we recommend anything. We’d rather show you photos of what we find than ask you to take our word for it.
As a GAF Master Elite® Contractor, we hold ourselves to a high installation standard, and in Florida that means checking and re-fastening the deck when a roof is replaced, not just laying new shingles over it. Our estimates are itemized so you can see what decking work is included and what happens if more is found.
If you’re not sure whether you have a small fix or a bigger job, ask us to look. That’s what the inspection is for.

FAQ
How do I know if roof decking is rotten?
Look for sagging, soft or bouncy areas, ceiling stains, and a musty smell. In the attic, check for dark spots, crumbling wood, rust halos on nail tips and damp insulation. Because walking on a suspect deck is a fall hazard, have a roofer confirm it.
Can I fix a soft spot by replacing a few shingles?
No. Shingles sit on top of the problem. The damaged decking has to be cut out and replaced with material of the same thickness, and the leak has to be fixed, or the new wood will get wet again.
When should roof decking be replaced?
When it shows soft spots, deflection, visible damage or decay, it generally needs replacement. In Florida, decking also has to be fastened to current standards when you re-roof. A roofer can tell you whether you need a section or the whole deck.
How much does it cost to fix a soft spot on a roof?
It depends on how many sheets are damaged and how accessible the roof is. Our published repair range is $463 to $1,589, and replacement runs $9,000 to $30,000 when damage is widespread. An inspection gives you a firm number.
